Forecasting should be more than an order-book estimate.

Many B2B businesses forecast using the current order book, pipeline value and management judgement.

Those inputs matter, but they rarely provide the whole picture.

Useful signals may also sit within

  • enquiry activity
  • quotation patterns
  • conversion behaviour
  • customer and product mix
  • pipeline movement
  • seasonality
  • order timing

The challenge is identifying which signals are meaningful and which are simply noise.

From commercial data to practical forecasting insight

01

Review

Assess the structure, completeness and commercial relevance of the available data.

02

Segment

Separate customers, products, sectors, teams or opportunity types where behaviour differs.

03

Test

Examine trends, relationships, leading indicators and forecast assumptions.

04

Apply

Translate the findings into practical forecasts, management commentary and recommended actions.

The objective is not to replace commercial judgement. It is to make that judgement better informed.

Questions the analysis can help answer

  • Is enquiry or quotation activity providing an early indication of future revenue?
  • Which customers, products or sectors are strengthening or weakening?
  • Which pipeline measures are genuinely useful?
  • Where is conversion improving or deteriorating?
  • Are a small number of large opportunities distorting the picture?
  • What should management actually monitor each month?

Applied experience

Applied in a live B2B manufacturing environment

More than three years of enquiry and turnover data were segmented and tested to determine whether current commercial activity could provide an earlier indication of following-month revenue.

Within a selected business stream, the initial analysis identified a Pearson correlation of approximately 0.70 between enquiry activity and following-month turnover.

The relationship was not used as a standalone forecast. It was combined with opening order book, current order intake, known opportunities and management judgement to support low, central and high forecast ranges.

The relationship was specific to the business stream, period and data analysed and should not be assumed to apply universally.

This may be useful if…

  • forecasting relies heavily on management instinct
  • the order book provides limited forward visibility
  • pipeline values do not translate reliably into revenue
  • enquiry or quotation data is collected but not fully analysed
  • performance differs materially by customer, product or sector
  • management reporting explains the past better than it supports forward decisions
